GEO vs SEO: how they differ and overlap

GEO and SEO optimize the same web page for two different outcomes: a ranked link and a cited sentence. The foundation is shared - crawlable, indexed, trustworthy pages. The split happens after retrieval, in how each engine picks its sources and in what counts as success.

The GEO vs SEO question got sharper in 2026. Ahrefs re-ran its study of how often AI Overview citations come from top-ranking pages and found the overlap had fallen to 37.9%, from 76.1% a year earlier. Ranking still helps. It no longer decides.

GEO vs SEO: what is the actual difference?

SEO earns a ranked link and is measured in positions and clicks. GEO earns a cited sentence inside an AI answer.

The naming is unsettled and not worth arguing about. GEO, AEO and LLMO all point at the same outcome, and the tactics behind them are near-identical. What matters is that the work sits on top of a working SEO program rather than replacing one, which is the distinction most of the argument actually turns on. Do you still need to rank in Google to get cited?

On Google's surfaces, yes - a page must be indexed and snippet-eligible. Ranking in the top ten matters less than it did.

The number behind that shift is the one most often quoted without its methodology. In July 2025 Ahrefs studied 1.9 million citations from 1 million AI Overviews and reported that 76.1% of cited pages ranked in the top 10. In March 2026 it re-ran the question across 863,000 keyword SERPs and 4 million AI Overview URLs, and the figure came out at 37.9%.

Read the two rows side by side before treating the drop as a clean trend. The 2025 run looked only at the three most visible citations in each answer, which are the ones most likely to rank well anyway. The 2026 run used a parser Ahrefs describes as improved, so it sees citations the earlier method missed, and it counted result blocks rather than organic positions alone. Some of the movement is real and some of it is measurement, and Ahrefs does not separate the two.

The behavioural explanation Ahrefs offers is worth more than the headline percentage. Google confirms that AI Overviews and AI Mode may use a query fan-out technique, issuing multiple related searches across subtopics to build one response. If citations are increasingly drawn from those sub-query results rather than the original SERP, then the practical target is no longer the query you track. It is a set of related questions you cannot see. That is the sense in which GEO is still SEO: same mechanics, unknown query list. Where do GEO and SEO overlap?

Almost entirely, on Google. Google's documentation states there are no additional requirements and no special optimizations for AI Overviews or AI Mode.

That sentence does a lot of work, and it is a primary source rather than an inference. Google's guidance for site owners says the eligibility rule for appearing as a supporting link in an AI Overview or AI Mode response is that the page is indexed and eligible to be shown in Search with a snippet, with no further technical requirements. It also states plainly that no new machine-readable files, AI text files or special schema.org markup are needed, and that the robots.txt directives for Googlebot remain the control for AI features in Search.

So on Google's surfaces the honest answer to "do I need a separate GEO strategy" is: not a separate one. Crawlability, indexation, helpful content, structured data that matches the visible text, internal links, authority - the SEO fundamentals are the AI Overview fundamentals, by Google's own account. Anyone selling a Google-specific GEO checklist that contradicts this is selling a theory, and it is worth asking what evidence it rests on.

Where do GEO and SEO actually diverge?

Off Google. Other answer engines run their own retrieval, so a strong position in Google's index does not transfer to them automatically.

This is the part of the comparison that most GEO vs SEO articles skip, and it is where the incremental work actually lives. ChatGPT, Claude and Perplexity each reach the web through their own crawlers and their own retrieval layers. Being findable to one says very little about being findable to another, which is why crawler access has to be checked per engine rather than assumed from a Google ranking. The measured version of the same point: Ahrefs compared the 50 most-mentioned websites across AI Overviews, ChatGPT and Perplexity for June 2025 and found only 7 domains present in all three top-50 lists. Two caveats belong with that figure. It is domain-level and it describes leaderboards rather than per-query odds, and the underlying month is now over a year old. It is evidence that the engines disagree, not a measurement of how much any single page's chances vary.

Our own experience points the same way, at a much smaller scale. On August 22, 2026 we put one identical question about a single company to ChatGPT, Claude, Perplexity and Google AI Overviews and compared the source lists each returned. No two engines cited the same set. One query is an anecdote rather than a study, but it is the kind of check any team can run in ten minutes, and it usually settles the "surely they all read Google" assumption faster than a report does.

How is GEO measured differently from SEO?

Rankings and clicks do not capture citations. Search Console now isolates Google's AI impressions, but not clicks, not queries, and nothing off Google.

That separation is recent and narrow. Google's own guide on AI features still describes the blended view only: sites appearing in AI features are counted in overall search traffic and reported under the Web search type. What changed on August 31, 2026 is that Search Console finished rolling out a dedicated generative AI performance report to every property, and that report isolates exactly one thing - impressions in AI Overviews and AI Mode.

Everything else stayed where it was. The report carries no clicks, no queries and no average position; AI Overviews and AI Mode are pooled into one number rather than split; and clicks from both still sit inside the blended Web search type. It also covers Google alone. A team running on Search Console can now see whether Google's AI surfaces showed its pages, and still cannot see what those surfaces were asked or what the reader did next, which is why "AI search has not affected us yet" survives as a reading of the same data.

Three measurements do work, and none of them requires vendor access that no third party has. A fixed prompt set, re-run on a schedule against each engine, shows whether you are named and cited in the answers your buyers actually ask for; that longitudinal share is what Citematic reports as Share of Model, the citation-era counterpart to share of voice. Server logs show whether each engine's crawler is arriving at all and which URLs it takes, which is the earliest signal available and the only one that is not sampled. Referral data is the weakest of the three and understates every engine, because links copied out of a chat, native apps and privacy browsers all strip the referrer. In a zero-click surface, absence of traffic is not absence of visibility, and treating it as such is the most common measurement error in this whole subject.

Should you run GEO and SEO as one program?

Yes. The work is one pipeline with an added layer, not two teams - answer-first structure, clear entities, verifiable sources and cross-engine access.

Most of the effort is shared: audience and topic research, information architecture, internal linking, page speed and rendering, authority building. Splitting the function duplicates that work and creates two roadmaps competing for the same pages. What GEO adds on top of a working SEO program is a short and specific list.

  1. Answer-first structure. A self-contained answer of 40 to 60 words under the heading, before any link, so the passage can be lifted whole.
  2. Entity clarity. Name the company, product and author explicitly and consistently, and back the claims with structured data that matches the visible text.
  3. Verifiable sourcing. Attribute every number to a named source with a date, so that the claim can be checked without leaving the page. The mechanics are in the guide on how to present statistics engines will reuse.
  4. Cross-engine crawler access. Check the actual response each AI user agent receives, including at the CDN and WAF layer, not only what robots.txt permits.
  5. Off-site corroboration. Independent mentions matter more here than link equity, because several engines assemble a picture of an entity from sources you do not control.
  6. A measurement loop. A fixed prompt set and log review on a cadence, so that citation changes are observed rather than inferred from traffic.

None of that is exotic and all of it decays quietly, which is the real argument for running it as a program rather than a project. The per-engine detail sits in the techniques that earn citations, and the cross-engine version of the same list is the citation checklist.
